Same AI agent. Same 10,000 conversations a month, same 8-agent team. Same 70% resolution rate.
In the US, it saves $158,000 a year. In India, it saves $2,400, and at 50% resolution it costs more than the human team.
Most AI customer service statistics tell you AI saves money. The more useful question is where, when and how much. Here are the five numbers that answer it, drawn from Gartner, Salesforce, Zendesk, peer-reviewed research, Sobot customers and our own six-country ROI model.
Key Takeaways
- At 70% AI resolution, support costs fall 46% in the US but only 10.4% in India: labor cost, not AI price, decides ROI (Sobot ROI model, 2026).
- Traditional self-service fully resolves just 14% of issues (Gartner, 2024); for AI agents in ecommerce the median is 45% and the top quartile 65% (Gorgias, 2026).
- Every +10 points of resolution adds about 6.6 points of savings in the US, so resolution rate is the biggest ROI lever.
- 74% of consumers are frustrated when they have to repeat information (Zendesk, 2026): the handoff to humans matters as much as the bot.
- Only 20% of service leaders have cut headcount because of AI (Gartner, 2025); most teams handle more volume with the same people.
Before the Numbers: Two Ways to Pay for AI
Sobot AI Agents come in monthly editions (Team $39, Professional $149, Enterprise $499), each with a starting allowance of automated resolutions and AI credits. Beyond that allowance, you add AI usage in one of two ways, and they behave very differently depending on your labor cost:
| Pay per resolution | Pay with AI credits | |
|---|---|---|
| Published price | $0.98 per resolved conversation (Extra AI Resolutions) | Prepaid credit packs: 10K for $200, 100K for $1,800, 1M for $14,000, 10M for $104,000. With the 1M pack, one credit costs $0.014 |
| You pay for | Only conversations AI fully resolves. Handoffs to humans are free | Credits AI uses in every conversation, whether it ends resolved or handed to a human |
| AI cost per conversation in this article | $0.98 × resolved conversations | $0.112 per conversation. We assume the AI Agent completes one customer conversation in 8 AI replies, each using 1 credit, at the 1M-pack price: 8 × $0.014 |
| Best for | High-wage markets, where a human conversation costs well above $0.98 | Low-wage markets, where a human conversation costs less than $0.98 |
| Used in this article for | United States, Germany, United Kingdom, Japan | India, Indonesia |
Credits used per conversation depend on how your AI Agent is set up, and smaller packs cost more per credit ($0.020 with the 10K pack).
1. Your Labor Cost Decides Your AI ROI, Not the AI Price
46% vs. 10.4%. That’s how much the same AI setup cuts support costs in the US vs. India at 70% resolution.

The logic is the same everywhere: AI saves money when it costs less than the human work it replaces. What changes by market is how you pay for it.
High-wage Markets (per Resolution): Savings from the First Resolution
Each resolved conversation costs $0.98 instead of a human’s time, so every resolution saves the difference:
| Country | Agent pay per month (source) | Human cost per conversation | Saved per AI resolution | Savings at 70% resolution |
|---|---|---|---|---|
| United States | $3,569 (BLS) | $2.86 | $1.88 | 46.0% |
| Germany | $3,190 (BA) | $2.55 | $1.57 | 43.1% |
| United Kingdom | $3,110 (ONS) | $2.49 | $1.51 | 42.4% |
| Japan | $1,930 (MHLW) | $1.54 | $0.56 | 25.6% |
How we get the human cost per conversation: 8 agents × monthly pay ÷ 10,000 conversations. For the US: 8 × $3,569 ÷ 10,000 = $2.86. Monthly pay is published gross pay for customer service roles, before employer taxes and benefits: US BLS median $20.59/hr × 2,080 hours ÷ 12; UK ONS median £27,848/yr ÷ 12; Germany BA Entgeltatlas median €2,752/mo; Japan MHLW ¥3.43M/yr ÷ 12. Converted at September 2026 exchange rates. Full sources in Labor cost references.
Low-wage Markets (AI Credits): Savings After a Breakeven Point
Here a human conversation costs only $0.19 to $0.28, less than $0.98, so per-resolution pricing doesn’t pay off: in India at 70% resolution, it would cost $5,544 a month more than an all-human team.
AI credits cost far less per conversation ($0.112, assuming the AI Agent completes a conversation in 8 replies at 1 credit each), but AI uses them in every conversation, including the ones it hands to a human. So AI saves money only once it resolves enough conversations, and “enough” depends on how many credits each conversation uses:
| Country | Agent pay per month (source) | Human cost per conversation | Breakeven at 3 credits | Breakeven at 8 credits | Savings at 70% resolution* |
|---|---|---|---|---|---|
| Indonesia | $347 (Jakarta minimum wage) | $0.28 | 16% | 41% | 29.7% |
| India | $235 (Indeed India) | $0.19 | 23% | 60% | 10.4% |
At 8 credits per conversation (8 AI replies, 1 credit each), 1M-pack price ($0.014 per credit). Human cost per conversation = 8 agents × monthly pay ÷ 10,000 conversations, using Jakarta’s 2026 minimum wage (Rp5,729,876/mo) and Indeed India’s reported pay (₹20,645/mo). Source for both tables: Sobot ROI model, Oct 2026 (see How We Calculate).
The fewer credits each conversation uses, the sooner AI pays for itself.
The Sobot take: there’s no single “AI saves X%” number. Pick the pricing model that fits your market, then run your own numbers.
2. “Handled” Isn’t “Resolved”
Many AI numbers you’ll see are handled rates: every conversation the AI takes part in, including ones a human has to finish. What actually cuts your costs is the resolved rate: conversations AI closes on its own.
And resolved rates vary widely. FAQ pages and rule-based chatbots resolve just 14% of customer issues (Gartner, 2024). For AI agents, the ecommerce median is 45% and the top quarter 65% (Gorgias Ecom Lab, 2026).
3. Resolution Rate Is Your Biggest ROI Lever
The more conversations AI resolves, the more you save, under both pricing models:
•Per resolution (US): every +10 points of resolution adds 6.6 points of savings. Going from 50% to 70% is worth $45,005 a year for a 10,000-conversation, 8-agent team, with no change in price, headcount or channel.
•AI credits (India): the lever is even stronger, because your AI cost per conversation stays fixed. Every +10 points adds a full 10 points of savings, taking India from −9.6% at 50% resolution to +10.4% at 70%.
4. Customers Aren’t Lost When AI Answers. They’re Lost at the Handoff
Nearly 9 in 10 service journeys that start in self-service end up spilling into other channels such as phone or email (Gartner, 2024). Every switch is a chance to lose the customer.
74% of consumers are frustrated when they have to repeat information, and 85% of CX leaders say one unresolved issue is enough to lose a customer (Zendesk CX Trends 2026). Meanwhile 74% of consumers now expect service to be available 24/7, so the handoff has to work at 2 a.m. too.
5. AI Didn’t Replace the Team. It Changed the Job
Only 20% of customer service leaders have cut headcount because of AI; 55% kept staffing stable while handling more volume (Gartner, 2025). Gartner also predicts that by 2028, no Fortune 500 company will have fully eliminated human service (Gartner, 2025).
What changes is the work. AI assistance makes agents 14% more productive on average and 34% for new hires (Quarterly Journal of Economics, 2025), and 58% of service leaders plan to turn agents into knowledge management specialists (Gartner, 2026).
The Bottom Line
The best AI customer service isn’t the cheapest per conversation. It’s the one that resolves the most conversations, hands off cleanly when it can’t, and fits the labor math of your market.
How We Calculate: Metrics, Formulas and Benchmarks
A. Pricing Models
Per resolution ($0.98 per resolved conversation) for the US, Germany, UK and Japan. AI credits for India and Indonesia: we assume the AI Agent completes one conversation in 8 AI replies, each using 1 credit, at the 1M-pack price of $0.014 per credit, or $0.112 per conversation. Both are Sobot’s published add-on prices; monthly edition fees ($39–$499) and their included allowances are left out. See Before the Numbers: Two Ways to Pay for AI above for how to choose. Example C below uses per-resolution pricing and Example D AI credits.
B. Metric Definitions
| Metric | Definition | Formula |
|---|---|---|
| AI resolution rate | Share of conversations AI closes fully, with no human involved | AI-resolved conversations ÷ total conversations |
| Handled / contained rate | Share of conversations AI touches, resolved or not. Often quoted instead of resolution, and always higher | AI-touched conversations ÷ total conversations |
| Human cost per conversation | What one conversation costs when a human agent handles it | Agents × monthly cost per agent ÷ monthly conversations |
| Hybrid monthly cost | Total cost with AI plus humans | All-human cost × (1 − AI resolution rate) + AI fees |
| Cost reduction | Savings vs. an all-human team | (All-human cost − hybrid cost) ÷ all-human cost |
| Breakeven resolution rate | Minimum resolution rate at which AI starts saving money (AI credits) | AI cost per conversation ÷ human cost per conversation, rounded up |
| Capacity freed (FTE) | Full-time agents’ worth of work AI takes over | Agents × AI resolution rate |
C. Worked Example 1, Per-resolution Pricing: United States, 70% Resolution
| Step | Calculation | Result |
|---|---|---|
| All-human monthly cost | 8 agents × $3,569 | $28,552 |
| Human cost per conversation | $28,552 ÷ 10,000 | $2.86 |
| Human cost that remains | 30% × $28,552 | $8,566 |
| AI fees (per resolution) | 7,000 resolved conversations × $0.98 | $6,860 |
| Hybrid monthly cost | $8,566 + $6,860 | $15,426 |
| Monthly savings | $28,552 − $15,426 | $13,126 (46.0%) |
| Annual savings | $13,126 × 12 | $157,517 |
| Capacity freed | 8 × 70% | 5.6 FTE |
D. Worked Example 2, AI Credits: India, 70% Resolution, 8 Credits per Conversation
| Step | Calculation | Result |
|---|---|---|
| All-human monthly cost | 8 agents × $235 | $1,880 |
| Human cost that remains | 30% × $1,880 | $564 |
| AI fees (credits) | 10,000 conversations × 8 credits × $0.014 (1M pack) | $1,120 |
| Hybrid monthly cost | $564 + $1,120 | $1,684 |
| Monthly savings | $1,880 − $1,684 | $196 (10.4%) |
| Breakeven resolution rate | AI cost $0.112 ÷ human cost $0.188 per conversation = 59.6%, rounded up | 60% |
E. Cost Reduction by Region and AI Resolution Rate
Each cell shows how much lower your monthly support cost is than an all-human team, at that AI resolution rate. Negative numbers mean AI costs more than it saves at that rate.
| Country (pricing model) | 30% | 40% | 50% | 60% | 70% | 80% | 90% |
|---|---|---|---|---|---|---|---|
| United States (per resolution) | 19.7% | 26.3% | 32.8% | 39.4% | 46.0% | 52.5% | 59.1% |
| Germany (per resolution) | 18.5% | 24.6% | 30.8% | 37.0% | 43.1% | 49.3% | 55.4% |
| United Kingdom (per resolution) | 18.2% | 24.2% | 30.3% | 36.4% | 42.4% | 48.5% | 54.5% |
| Japan (per resolution) | 11.0% | 14.6% | 18.3% | 21.9% | 25.6% | 29.2% | 32.9% |
| Indonesia (AI credits*) | −10.3% | −0.3% | 9.7% | 19.7% | 29.7% | 39.7% | 49.7% |
| India (AI credits*) | −29.6% | −19.6% | −9.6% | 0.4% | 10.4% | 20.4% | 30.4% |
*Assumes the AI Agent completes a conversation in 8 replies, 1 credit each, at $0.014 per credit (1M pack).
Why the rows climb at different speeds:
F. AI Credits: The Minimum Resolution Rate to Break Even
With AI credits, AI uses credits in every conversation, including the ones it doesn’t resolve. So the fewer credits each conversation uses, the lower your AI cost, and the lower the resolution rate you need before AI starts saving money.
Breakeven resolution rate = AI cost per conversation ÷ human cost per conversation (rounded up to the next whole percent)
| Credits per conversation | AI cost per conversation (credits × $0.014) | Indonesia: minimum resolution to break even (human cost $0.28) | India: minimum resolution to break even (human cost $0.19) |
|---|---|---|---|
| 3 | $0.042 | 16% | 23% |
| 5 | $0.070 | 26% | 38% |
| 8 | $0.112 | 41% | 60% |
Example: in India at 8 credits per conversation, AI must resolve at least 60% of conversations to cost less than an all-human team. At 3 credits, 23% is enough. With a smaller pack the price per credit is higher and breakeven rises.

FAQ
What percentage of customer service is handled by AI in 2026?
About 30% of customer service cases are handled by AI today, according to Salesforce, with 50% expected by 2027. Gartner expects agentic AI to resolve 80% of common issues without a human by 2029.
How much does AI customer service save?
It depends on your labor cost and AI resolution rate. In Sobot’s 2026 model at 70% resolution, with 10,000 conversations a month and 8 agents, costs fall 46% in the US, 42% in the UK and 10% in India.
When does AI customer service break even?
Under Sobot’s $0.98-per-resolution pricing, from the first resolved conversation whenever a human conversation costs more than $0.98, as in the US, UK, Germany and Japan. In India and Indonesia, where a human conversation costs less than that, AI credits fit better ($0.014 per credit with the 1M pack), so breakeven depends on credits per conversation: about 16–23% resolution at 3 credits, and 41–60% at 8.
What is a good AI resolution rate?
Traditional self-service resolves 14% of issues (Gartner). For AI agents, around 45% is the ecommerce median and 65% the top quartile (Gorgias, 2026). Well-optimized deployments exceed 80%: OPPO reached an 83% chatbot resolution rate with Sobot.
Will AI replace customer service agents?
Not fully. Only 20% of service leaders have cut headcount because of AI, and Gartner predicts no Fortune 500 company will have eliminated human service by 2028. Roles are shifting toward complex cases and knowledge management.
How much does Sobot AI Agent cost?
Sobot AI Agents come in monthly editions: Team $39, Professional $149 and Enterprise $499, each with a starting allowance of automated resolutions and AI credits. Extra AI resolutions cost $0.98 each, charged only when AI resolves the conversation. AI credits come in packs from 10K credits for $200 to 10M credits for $104,000 ($0.014 per credit with the 1M pack).
